Not enough hot water

Running out of hot water mid-shower is a capacity problem: demand exceeding the first-hour rating of a tank, flow exceeding the winter rating of a tankless unit, or a heater that has lost capacity to a fault. This page separates sizing causes from fault causes and sizes the fix.

Hot water and scalding

  1. Water above 49 °C at a tap can scald in seconds, and children and older adults are at most risk. BC's plumbing code limits shower and bathtub water to 49 °C.
  2. Storage tanks are normally kept hotter (Health Canada advises 60 °C) to limit Legionella growth, with a thermostatic mixing valve tempering the water to the fixtures.
  3. Never bypass or remove a mixing valve, thermostat or high-limit control to get hotter water.

The arithmetic of running out

A tank runs out when the busiest hour draws more than the first-hour rating, and a tankless unit runs cool when simultaneous flow exceeds what it can deliver at the current temperature rise. Both are sizing problems, not faults, when the heater is otherwise healthy: the answer is matching equipment to the measured peak, which is why this site sizes tanks by first-hour rating and tankless units by flow at the winter rise.

A change in household use is the usual trigger: a new person, a teenager's longer showers, a soaker tub, a suite or laneway tenant added to the same heater. A tank that covered a family of three for eight years can genuinely be too small for the family of five it now serves.

Faults that look like sizing problems

Several faults reduce delivered volume while the tank looks normal. A broken dip tube sends cold incoming water straight to the hot outlet, so the shower runs warm and then cool exactly like an undersized tank. A scaled or sedimented tank heats water slower, cutting recovery. A failed lower element on an electric tank delivers the top-of-tank volume and then goes cold. A tankless unit with a fouled inlet filter, a scaled heat exchanger or a failing flow sensor loses its rated output.

The diagnostic visit separates these by testing: outlet temperature over time, recovery rate, element resistance or tankless flow behaviour at a stated rise. Repairing a dip tube or an element is a different conversation from upsizing the tank.

The mix of both: winter and expectations

In Metro Vancouver the winter rise makes tankless capacity fall, so a unit that kept up in September can run short in January at the same flow. Tankless units are also not unlimited: continuous hot water at a limited flow is the honest description, and a unit asked to run two showers and a dishwasher at once in January will cool. The options are behavioural, a second unit, or a buffer approach, and the assessment is where the actual simultaneous flow gets counted.

Storage temperature and mixing valves are part of the same picture: BC's plumbing code limits fixtures to 49 °C while tanks are commonly stored at 60 °C, and the usable delivery depends on the mixing setting, not only the tank volume.

Frequently asked questions

Do I need a bigger tank?

Only if demand exceeds the first-hour rating. Measure the busiest hour first: many homes discover a healthy 40-gallon tank covers them and the real problem was a dip tube or a thermostat setting.

Why does the shower go cold faster in winter?

Incoming water is colder, so every litre needs more heat. Tanks recover slower against the colder supply, and tankless units deliver less flow at the larger rise.

Can two showers run at once on one tankless unit?

At about a 40 °C winter rise, two shower-class fixtures need roughly 17 L/min; many 199,000 BTU/h units are marginal there. The demand assessment checks the manufacturer's flow-at-rise table.
